The Throughput Trap: Why Your AI Gains Are Vanishing

6 min readOct 29, 2026 · 55 mins ago

The Efficiency Illusion

If you look at the latest data from Okta, you see a strange phenomenon. Individual engineers are writing code faster than ever, yet the actual delivery of value to the customer remains stubbornly flat. This is the classic operational velocity decoupling that keeps founders awake at night.

You are paying for the AI tools, you are seeing the individual output metrics climb, but the product roadmap is not moving any faster.

The Elimination Framework

Why does this happen? Let us look at the common assumptions that lead teams into this trap.

  1. The assumption that more code equals more value. This is rarely true. In an era of AI-generated boilerplate, the bottleneck is no longer writing the code, but deciding what code is worth writing.
  2. The assumption that individual productivity tools will naturally aggregate into team-level performance. This ignores the partitioning levy that occurs when your team spends more time managing AI-generated pull requests than they do talking to customers.
  3. The assumption that your current management layer can handle the shift. Most managers are trained to oversee human output, not to orchestrate a hybrid team of humans and autonomous agents.

The Fractional Architect

If you read my earlier take, The Operational Mirage: When Your AI Roadmap Needs A Fractional steward, you already know where this lands. You do not need more full-time heads to solve a structural problem. You need a fractional product leader who can step in, audit your decision-making cadence, and align your engineering output with actual market signals.

When you bring in a fractional CPO or product architect, you are not just buying a resume. You are buying a reset button on your operating model. They look at your backlog and ask why you are building features that do not move the needle. They look at your team structure and ask why your engineers are isolated from the customer feedback loop.

What this means for leaders

Move toward a model where product discovery and delivery are tightly coupled. Prioritize the quality of your decision-making over the volume of your commits. If your team is drowning in AI-generated tasks, shift your focus to building better governance and clearer prioritization frameworks.

A fractional leader can help you establish these rhythms without the overhead of a permanent executive hire, allowing you to scale your impact while keeping your team lean and focused.

My personal note

I have seen too many brilliant teams get lost in the weeds of their own productivity. The most successful leaders I work with are the ones who realize that AI is not a magic wand for speed, but a magnifying glass for your existing processes. If your process is broken, AI will only help you break things faster. Take a step back, bring in someone who has seen this movie before, and focus on the signal, not the noise.
