The Scale Friction: When Your AI blueprint Needs A Fractional builder

6 min readOct 27, 2026 · 17 hours ago

I remember the first time I tried to automate my own calendar. I thought I was being clever, but I ended up double-booking a board meeting with a dentist appointment. It was a humbling reminder that automation without a clear strategy is just a faster way to make mistakes.

We are seeing the same pattern in the enterprise today. Companies are rushing to deploy AI, yet half of them cannot prove it actually works. If you read my earlier take, Shifting Strategy: Growing Machine Intelligence Requires Part-Time Expert Guidance, you already know where this lands.

We are currently in the middle of a massive Decision Rights Federated Tiering experiment, and most organizations are treating it like a software upgrade rather than a structural overhaul.

The Reality Of The AI Plateau

We have moved past the phase where simply having a chatbot on your website counts as innovation. The data is clear: only 22 percent of organizations have successfully scaled AI across multiple business units. The rest are stuck in a loop of isolated pilots that never quite make it to the finish line.

This is not a technology problem. It is a Decision Throughput problem. When you lack a clear framework for how AI agents interact with your existing business logic, you end up with a mess of disconnected tools that create more work than they save.

Most full-time teams are too busy keeping the lights on to redesign the house. This is where a fractional executive becomes your most valuable asset. They bring the perspective of someone who has seen this movie before, without the baggage of internal politics. They do not need to be convinced that AI is important. They are there to ensure that your AI investments are actually tied to business outcomes.

  1. They define the governance layer that keeps your data secure and your outputs reliable.
  2. They translate technical capabilities into tangible business value, ensuring you are not just chasing the latest hype.
  3. They build the operating model that allows your human teams to focus on judgment and exception handling while the machines handle the heavy lifting.

What this means for leaders

Move toward building a foundation that prioritizes long-term resilience over short-term gains. Your goal is to create an environment where AI is a force multiplier for your people, not a replacement for their judgment. Prioritize the selection of use cases that align with your unique business needs rather than following the crowd.

By bringing in a fractional leader, you gain the expertise to build these systems correctly the first time, saving you from the costly process of untangling poorly integrated AI later.

My personal note

I have spent enough time in boardrooms to know that the most dangerous phrase in business is we have always done it this way. When it comes to AI, the danger is actually the opposite: we need to do everything right now. Take a breath.

You do not need to be the first to deploy every new model. You need to be the first to build a system that actually delivers value. Focus on the architecture, not the hype, and you will find that the path to scaling becomes much clearer.
